I numeri chiave per guidare la PMI – La bussola del talento: la matrice a 9 caselle


In una PMI, capire chi sono i "pilastri" su cui costruire il futuro e chi invece ha bisogno di supporto è una sfida quotidiana. Spesso l'imprenditore decide basandosi sull'intuito, ma l'intuito può essere ingannato dalle simpatie o dalle contingenze del momento.La matrice a 9 caselle (9-box matrix) è uno strumento strategico che permette di mappare i dipendenti incrociando due dimensioni fondamentali: la performance passata (i risultati ottenuti) e il potenziale futuro (la capacità di crescere e assumersi nuove responsabilità). Questo metodo trasforma la valutazione del personale in una mappa chiara per lo sviluppo dei talenti e la pianificazione delle successioni. Cos'è e come si calcola La matrice è un grafico a due assi: l'asse orizzontale misura la performance (bassa, media, alta) e l'asse verticale misura il potenziale (basso, medio, alto). L'incrocio crea 9 quadranti. Non si tratta dunque di una formula matematica pura derivante dal bilancio, ma di un'analisi qualitativa basata su dati oggettivi (raggiungimento dei KPI di vendita, puntualità, qualità dei prodotti, che troviamo nei report di produzione o vendite) e osservazioni comportamentali. Per ogni dipendente, l'imprenditore assegna un punteggio da 1 a 3 per entrambe le dimensioni. I dati di supporto possono venire dai costi di formazione (voce B7) per valutare quanto la risorsa ha appreso e applicato nuovi concetti. L'interpretazione del risultato I dipendenti in alto a destra sono le "star": alta performance e alto potenziale, i futuri leader dell'azienda. Quelli in basso a destra sono i "core players": ottimi esecutori ma con scarso desiderio o capacità di salire di livello. Il segnale d'allarme sono i dipendenti nel quadrante in basso a sinistra (bassa performance, basso potenziale), che richiedono un piano di recupero o una riconsiderazione del ruolo. La matrice aiuta a non trascurare i "diamanti grezzi" (alto potenziale ma bassa performance attuale), che potrebbero essere semplicemente nel posto sbagliato o aver bisogno di un mentore per esplodere. Perché è strategico per la tua PMI Per un imprenditore, la matrice a 9 caselle è lo strumento definitivo per decidere dove allocare il budget per i premi e la formazione. Invece di dare aumenti a pioggia, che scontentano i migliori e non motivano i peggiori, si può investire in modo mirato. È fondamentale per la "succession planning": se il capo officina sta per andare in pensione, la matrice indica immediatamente chi tra i giovani ha il potenziale per sostituirlo. Inoltre, questo strumento è utilissimo per negoziare con i soci o con le banche, dimostrando di avere una squadra solida e un piano di crescita del capitale umano ben strutturato. Un esempio pratico La "Torneria del Veneto" valuta i suoi 10 dipendenti. L'imprenditore scopre che l'operaio più anziano ha una performance altissima ma potenziale basso (è perfetto dove si trova). Nota però un giovane apprendista con performance media ma potenziale altissimo: impara in fretta e mostra leadership. Grazie alla matrice, decide di affiancare il giovane al veterano per un anno. Questo garantisce che il "saper fare" non vada perduto e prepara il giovane a diventare il futuro responsabile di produzione, evitando una crisi organizzativa al momento del pensionamento del senior. Conclusione e azioni chiave La matrice a 9 caselle porta oggettività nella gestione delle persone. I passi da seguire sono: definire criteri chiari per "performance" e "potenziale" adatti alla propria realtà. mappare tutto l'organico almeno una volta all'anno. creare piani d'azione specifici per ogni quadrante (formazione, promozioni, coaching).
