Controllo di Gestione: l'avventura del nostro imprenditore oleario continua...


In merito all'oleificio che stiamo seguendo, vi porto a conoscenza degli ultimi sviluppi (chi volesse può cercare gli articoli precedenti su questa rubrica). Nulla di trascendentale per carità, ma siccome ho deciso di riportare fedelmente quanto si decide in merito ad obiettivi strategici (spesso semplici ma non per questo meno interessanti) cerco di non tralasciare neanche i minimi aspetti. L'imprenditore è proprietario di due srl, una pone in essere una semplice distribuzione, l'altra invece trasforma le olive in olio e poi imbottiglia l'olio ottenuto. Abbiamo trattato negli ultimi tempi quasi esclusivamente dell'olearia (distinte base in particolar modo); oggi torno un attimino sulla distribuzione. In merito avevamo calcolato il bep per giro e, come già ampiamente trattato, abbiamo riscontrato margini di contribuzione positivi per tutte le tratte, comprese quella montana sulla quale l'imprenditore nutriva dei dubbi. I costi naturalmente sono di due tipi (tralasciando i semi variabili), quelli variabili e strettamente legati al giro, e quelli fissi (attribuiti in percentuale calcolata sul fatturato) al fine di quantificarne il margine di contribuzione. L'idea però del titolare rimane ancora piuttosto ancorata alla possibilità di esternalizzare la distribuzione. A tal riguardo abbiamo posto l'attenzione solo ed esclusivamente sui costi variabili, nella fattispecie: costo autisti, nafta, ammortamento mezzi (in quanto ragioniamo a direct costing evoluto), assicurazioni e bolli, manutenzione. Il totale per tutti i giri effettuati è pari a circa 92.000 €. Sono questi gli unici costi che verrebbero a cessare nel momento in cui la distribuzione viene passata all'esterno. Le conclusioni sono le seguenti: - è da scartare l'idea di uno o più padroncini, in quanto rischierebbero di non starci dentro e nel medio periodo abbandonare il servizio;- è da scartare l'idea di una distribuzione già organizzata in quanto quasi certamente con 92.000 euro si coprirebbero a malapena 8 mesi di trasporto sull'intero anno. Prende invece forma l'idea di creare una sorta di piattaforma distributiva, che presterebbe servizio anche ad altre strutture quali caseifici che servono le zone di nostro interesse quotidianamente. In questo caso la nostra semplice analisi di "make or buy" avrebbe ragione di esistere, appunto perchè ci sarebbero mezzi che ogni giorno percorrono determinate tratte, garantendo una macchina che possa viaggiare sempre a pieno carico e soprattutto migliorando il servizio, in quanto ad oggi le tratte vengono servite una massimo due volte a settimana. Con 92.000 € potrebbe essere possibile, in quanto il servizio principale sarebbe portato avanti dai caseifici che necessitano di distribuire quotidianamente, mentre l'attività presa da noi in esempio richiederebbe un servizio " a completamento" del carico principale. In più potrebbe essere possibile rivendere alla piattaforma i mezzi che attualmente sono in carico all'oleificio. Chiaramente queste sono solo supposizioni e, seppur trattasi di un'analisi davvero molto semplice, rimane una risposta (92.000 € di cessazione costi variabili) che l'imprenditore non avrebbe saputo calcolare o, con ogni probabilità, avrebbe calcolato male. Con questo voglio sottintendere come anche piccoli passaggi matematici possano dare il giusto contributo alle aziende seguite e che non per forza di cose il Controllo di Gestione sia fatto solo di analisi complesse (anzi, il più delle volte la semplicità racchiude il vero senso della disciplina).
